How to choose the first internal tool

Start where frequency, coordination and business impact overlap. A good candidate is repeated many times, involves several roles and causes a measurable cost when delayed or incorrect.

  2. Count manual entries, approvals, waits and corrections.
  3. Identify the authoritative systems and integration options.
  4. Define one measurable outcome, such as order-processing time.
  5. Build a narrow end-to-end version for real users.
  6. Review usage data before expanding scope.

Avoid recreating every existing screen

A common failure is digitising the current process exactly, including unnecessary approvals and duplicated data. Software should not preserve historical friction. Discovery should ask why each step exists and whether validation or automation can replace it.

Another failure is attempting a company-wide platform in the first release. Deliver one workflow, connect it reliably and earn trust. Internal adoption is a product problem: employees need clear benefits, fast feedback and a system that handles exceptions rather than only the ideal path.
